The working memory limits every plan should respect

Estimated 2 minute readFor senior leaders1 source

Externalise important steps and decisions. Do not treat a research estimate of memory capacity as a fixed limit on human capability.

The performance question

A plan that relies on remembering several changing dependencies is fragile under interruption. Make the next action, ownership and exception conditions accessible at the point of work. This protects delivery without labelling people as poor at remembering.

What the evidence supports

Cowan’s research synthesis discusses a capacity around four chunks under carefully defined conditions. It distinguishes these conditions from situations using rehearsal and existing knowledge. It is not a rule that every employee can hold only four business tasks.[1]

A practical approach

For a complex recurring process, provide a concise checklist and a visible record of outstanding actions. Group related information meaningfully and keep authoritative instructions in one place. Test the process with a colleague who does not know it by heart. Retain specialist verification for steps with material safety or legal consequences.

How to review progress

Review omissions, duplicate work and ambiguity about the next step. Ask whether the checklist is short enough to use but complete enough to be safe. Do not use memory capacity research to justify an arbitrary limit of four priorities in every role.
